Build vs Buy vs Embed: How to Pick the First AI Use Case Inside a Real Company

AI Strategy | By the Zylen Solutions Team | 3-minute read

Many companies start their AI journey the same way. They buy licences for a popular tool, roll it out, and then go looking for a use for it. A few months later, usage is patchy and nobody can say what it changed.

The problem isn't the tool. It's the order. Pick the work first, then decide how to deliver it, then measure whether it helped.

Step 1: pick the use case

List the tasks that cost your teams the most time or cause the most errors. Then score each one from 1 to 5 on five simple questions:

  • Does it happen often? A weekly task beats a yearly one.
  • Is it easy to measure? You need a number that shows whether it got better.
  • Is it low risk if the AI gets it wrong? Start where a mistake is cheap to catch and fix.
  • Is the data ready? The information the AI needs should already exist and be reachable.
  • Does it have a clear owner? Someone in the business who wants it fixed and will judge the result.

Start with the highest score, not the most exciting idea. Matching invoices to purchase orders rarely makes headlines, but it often scores well on all five.

Step 2: choose how to deliver it

There are three realistic routes:

  • Buy a ready-made tool when the problem is common and a good product already solves it. It is the fastest route, but you get the least control.
  • Build it yourself when it is core to how you compete and you have the team to build and run it. You get full control, but it is the slowest route.
  • Embed engineers inside your team when it has to work inside the systems you already run and you don't yet have the in-house AI skills. You keep high control, move faster than building alone, and end up with the code and the know-how.

A simple way to decide is to ask three questions in order:

  1. Is there a good tool that already does this? If yes, buy it and measure it.
  2. Is this part of how you win against competitors? If yes, build it, if you have the team.
  3. Does it need to run inside your existing systems? If yes, embed engineers to do it with you.

Step 3: measure before you scale

Whichever route you choose, prove it worked before spending more. Record how the work runs today. Keep one group doing the same work without AI, as a control. Then compare the two on one number you agreed before you started, such as time per task or error rate.

Without a control group, it is easy to credit the AI for changes that would have happened anyway, or to miss that it made no difference at all.

Where to start

Score five ideas this week. Pick the top one. Decide the route with the three questions above. Agree the one number you will measure before anything is switched on.
